Instead of applying a one-size-fits-all approach, it gives you a clear picture of where each team member actually is, so you can respond in a way that actually works for them.

Skill — Capability

How capable is this person of doing this work well? Skill reflects their knowledge, experience, and demonstrated competence for a specific task. It's not fixed — skill is context-dependent and grows with the right environment, support, and opportunity.

Will — Motivation

How engaged and willing is this person to do this work right now? Will is shaped by confidence, clarity of purpose, interest in the task, team dynamics, and personal circumstances. It can shift in either direction — and how someone is managed is one of the biggest factors.

The four quadrants — and what they call for

High Will + High Skill → Challenge & Delegate
Your star performers. They're ready to lead. Give them autonomy, visibility, and stretch opportunities — not more check-ins.
High Will + Low Skill → Guide & Develop
Motivation is there — build the skill around it. Provide structure, mentorship, and regular feedback. Don't confuse enthusiasm with readiness.
Low Will + High Skill → Motivate & Re-engage
Capable but disengaged. The skill is there — find out why the will isn't. This is often a leadership, fit, or recognition problem, not a performance one.
Low Will + Low Skill → Direct & Support
Requires the most hands-on management. Set clear expectations, increase check-in frequency, address root causes, and involve HR early if needed.
